A 5% raise keeps someone for six months. A clear career path keeps them for years. That's not motivational fluff — it's what the data shows across every hospitality segment we've studied.
The French hospitality sector loses an estimated €2.3 billion annually to turnover costs. And the number one reason employees give for leaving? "I didn't see a future here." Not the pay, not the hours — the lack of progression.
A career path isn't a poster on the break room wall. It's a system with four components:
Every role should have a next step, and employees should know exactly what it takes to get there. For a kitchen team, this might look like:
The key is specificity. "Show leadership" is meaningless. "Successfully train two new commis and maintain food cost under 28% for three consecutive months" is actionable.
Annual performance reviews are useless in hospitality. The pace is too fast and the workforce is too mobile. Instead, implement monthly 15-minute one-on-ones focused on three questions:
Progression without training is just a title change. Pair each level with specific learning opportunities:
When someone moves up, celebrate it visibly. Team announcements, updated titles on schedules, and a small ceremony go a long way. It signals to everyone else that progression is real and achievable.
We worked with a 3-restaurant group in Lyon that implemented this framework. Within 18 months:
You don't need a corporate HR department to build career paths. Start with one team, define three levels, write down the criteria, and hold monthly check-ins. The structure will grow organically — and so will your retention rates.
